The Challenge

Afianza was living a paradox common among groups that grow through acquisitions: with close to €80 million in revenue, 1,200 employees, and 10,000 clients—mostly SMEs—the organization had accumulated dozens of legacy licenses and tools inherited from each business it had folded in, none of which were designed for an advisory firm of its size. A five-person technology team was trying to hold together a fragmented ecosystem split into “neighborhoods,” with different technologies in each team and inconsistent processes.

On top of that operational reality came a seismic shift: Verifactu’s entry into force on January 1, 2026. Thousands of clients accustomed to paper-based invoicing began asking their advisory firm for a simple—and ideally free—way to comply with the regulation.

Without an in-house alternative, Afianza faced several risks:
—Competitive risk: other advisory firms could offer a similar solution for free and win clients through sheer convenience.
—Rising operational cost: every client working with a different piece of software forced advisors to chase down invoices in numerous, disparate formats, directly hurting team productivity.
—Reactive, seasonal workload: without real-time access to invoices, all the effort piled up at quarter-end, creating workload spikes that were hard to manage.
—Missed positioning opportunity: the regulatory change could be used as a lever for loyalty and differentiation, but without an in-house response, it remained a mere obligation rather than a competitive advantage.

To scale profitably, Afianza needed a partner capable of deeply understanding its processes, integrating complex systems, and building the infrastructure that would let it grow without losing control.

The solution

We designed and built MisFacturas, a web-based invoicing system built for SMEs and freelancers, fully adapted to Spanish regulations. MisFacturas covers the entire document lifecycle (quotes, pro forma invoices, delivery notes, and standard and simplified invoices) and operates in both Verifactu and non-Verifactu modes, which also opens the door to clients reluctant to share information with the Tax Agency in real time.

The technological pillars were:
—Squad-based working model: product, design, and engineering connected with the client from day one, initial scope trimmed to the minimum viable product, design approved as a single block, and biweekly iterations through to pre-production.
—A technical decision to hit the deadline: we prioritized time-to-market over “perfect” infrastructure. We launched on third-party managed services to deploy quickly, and once in production, planned a gradual migration to Afianza’s private Azure infrastructure.
—A product, not just compliance: beyond the invoicing core, MisFacturas includes a mini-CRM, reusable inventory, collections and payments management, batch payment generation, multi-currency support, brand customization, and integrations with third-party storage services like OneDrive.

Every decision prioritized speed to market and the ability to iterate on real feedback, laying the groundwork for MisFacturas to become the first piece of the group’s unified client portal.

The Results

The rollout of MisFacturas is already delivering tangible changes across different areas of Afianza. Beyond addressing an immediate need driven by the regulatory landscape, the solution is beginning to impact customer experience, operational efficiency, and the evolution of the group’s service model.

Business Impact

Immediate response

Afianza can say “yes” to its SMEs with a free, in-house tool instead of pointing them to third-party software. The conversation with the client shifts: it stops being a problem or a regulatory matter and becomes a differentiating service from the advisory firm.

Streamlining of internal processes

Advisors stop chasing invoices across scattered formats and work from a single source of data. The operational friction generated by the previous fragmented ecosystem has begun dissolving from the very first month in production.

A real-time, proactive model

Invoices reach the advisory firm in real time, not at quarter-end. That eliminates seasonal workload spikes and opens the door to an anticipatory, rather than reactive, service model.

Stronger brand positioning

Afianza is now perceived as an advisory firm with its own technological capability, able to respond to a regulatory change with a real, effective product—a direct lever for client acquisition and retention at a moment when the market is shifting.

Foundation for the client’s portal

MisFacturas isn’t a one-off product: it’s the first stone of the unified client portal Afianza had long been trying to build. On this foundation, work is already underway on a financial advisory tool, an advisor portal, an AI-powered document management system, and an internal AI system for the group.
